The block that stood at zero
A rollback is the cheapest research you will ever get. It tells you exactly which part of your organisation was not ready, and it tells you in public. Commonwealth Bank of Australia cut 45 call centre roles in 2025 and replaced them with a voice AI system, then reversed the decision within weeks after call volumes rose and service quality dropped, reinstating the affected staff, according to a 2026 overview of AI staffing reversals.
The technology worked well enough to answer calls. The work around it had never been redesigned, so every call the system could not finish landed in a team that was now smaller. Six blocks carry an AI transformation and they multiply: strategy, data, way of working, governance, technology, and culture and skills. One of them at zero takes the whole product to zero.
The reversal is not rare
Most enterprises that put an AI agent in front of customers have already pulled one back. Sinch, which surveyed 2,527 senior decision makers across ten countries in January and February 2026 and published the results on 13 May 2026, found that 74 percent of enterprises with a live AI customer communications agent had rolled it back or shut it down after deployment.
The detail that matters for your roadmap sits one layer deeper. The rollback rate climbs to 81 percent among organisations with the most mature AI governance programmes. Sinch's chief product officer Daniel Morris read that as better monitoring rather than worse performance: the most advanced organisations "aren't failing less; they're seeing failures sooner."
Strong guardrails do not rescue a weak way of working. They let you see it earlier, which is worth paying for.
Klarna named the block out loud
Klarna ran the most visible version of this and said afterwards which block was empty. In February 2024 its AI assistant handled 2.3 million chats in its first month, a workload the company equated to roughly 700 full-time agents, with around $40 million in annualised savings reported in its own Q1 2024 release. By mid-2025 Klarna was rehiring human agents, with CEO Sebastian Siemiatkowski conceding the company had "focused too much on efficiency and cost" (Forbes, 18 May 2025).
Strategy was the zero there. The goal was a cost line, so the operating model optimised for deflection, and quality followed the goal it was given.

What the customer does while you rebuild
Your customers are already routing their buying through agents, which raises the cost of a rollback. 35 percent of American consumers now start product discovery in an AI tool, against 13.6 percent in a search engine. That is the moment the shortlist is formed, and a brand that an agent cannot read or act on is simply absent from it.
The payment rails are in place. Stripe with OpenAI, Google, Visa and Mastercard released protocols in 2025 and 2026 that let an agent complete a purchase on its own. The constraint sits with people, not plumbing: 74 percent of customers trust an agent more than their best friend to make a purchase, while only around 9 percent allow full autonomy.
Customers delegate what feels like work and keep what carries meaning. You lose them at the shortlist, not at the checkout.
Who has to move
The middle layer runs the way of working, and it is the layer AI exposes first. That is also the layer you are asking to lead adoption, which is why the rollback usually happens in operations rather than in the model.
- Team leads decide what an agent is allowed to finish and what it hands over.
- Knowledge owners decide whether the agent reads the same thing your customer does.
- Workforce planning decides whether capacity leaves before the new flow is proven.
What you do on Monday
- Take your last stalled or rolled-back pilot and score all six blocks from zero to five. Fix the lowest one first.
- Rewrite one customer journey with the handover point named: which cases the agent finishes, which it passes on, and within how many messages.
- Publish your decision rights in one page: who may approve a refund, a cancellation, a payment, and up to what amount.
- Measure resolution quality on the handed-over cases, not deflection on the easy ones.
- Keep capacity in place until the new flow has run a full peak period.
Rollbacks get cheaper once you know which block to look at before you launch. Chapter 5 of CX+AI works through the shift at the customer side, and the AI Decision Rights material gives you the one-page version of what an agent may finish on its own. Bekijk het boek
